Three stages. One coherent throughline.

The workspace moves teams through three stages: Get Clear, Align, and Go. Throughout, IVOA, the MtL AI guide, works alongside the team. It combines the accumulated knowledge of Manage to Lead with the growing body of knowledge the team creates as it works. Every draft, assessment, comparison, consolidation, and decision becomes part of the context for what comes next. Applying the reasoning of Manage to Lead across both, IVOA can assess and suggest improvements, compare perspectives, consolidate ideas, infer from existing material, and help teams continuously strengthen their planning, operations, and governance.

Establish what the organization is accountable for, what it provides and to whom, and what needs to change. Every draft is assessed, upgraded, and consolidated until the team can stand behind it together.

Mandate

What we seek to accomplish, by when, for whom, at what scale of consequence.

The Mandate is the foundation. The workspace collects stakeholder drafts and assesses each against the IVOA Mandate rubric, then proposes specific upgrades. Through assessment, comparison, consolidation, and inference, the team develops a concrete, defensible charter the whole organization can stand behind.

WHAT-WHO-WHY

The offering (WHAT), the deciding persona (WHO), and the buyer's reason to choose (WHY).

W-W-W gives the organization a shared language for describing what it provides, who it serves, and why buyers choose it. The workspace scores each answer for clarity and specificity, checks integrity across all three, and checks cohesion with the rest of the workspace. It can also infer a draft W-W-W from any URL or content you provide, then compare it with the team's active entry to see how their messaging aligns with what is already out in the world.

Enterprise Change Framework

NOW. Case for change. NEXT. Initiatives. Barriers and accelerators.

The Change Framework is the change story that brings together everything the team has thought through: five connected sections that describe a coherent change story. NOW must be testable. NEXT must be provable. Initiatives must be few, owned, and time-bound, and they must bridge NOW to NEXT. IVOA guides; the team owns it.

Stage 2

Align.

Turn a long list of possible Initiatives into a prioritized, owned portfolio. The team weighs value against ease, then builds a change framework for each Initiative that survives the cut.

Heat Map

At the bottom of the Enterprise Change Framework, the Heat Map arranges every candidate Initiative by ease and value. Quick wins, big bets, fillers, and thankless work each surface in their own quadrant. The team sees the shape of the portfolio and decides together what to advance, what to defer, and what to drop.

Initiative Change Framework

A change story for each Initiative that survived the cut.

Each prioritized Initiative gets its own ICF: a focused change framework describing NOW, NEXT, and the path between them for that specific piece of work. IVOA assesses the ICF the same way it assesses the enterprise one, so the reasoning stays consistent from the portfolio all the way down to the Initiative.

Initiative to Action (I2A)

Turn a clarified Initiative into governable work.

Each ICF flows into an Initiative to Action: owner, sponsors, milestones with acceptance criteria, governance cadence, risks, assumptions, success conditions, and open decisions with owners and due dates. It is the bridge between clarified thinking and managed execution — the structure the board and executive team will recognize at review time.

Implementation Plan

A governable starting point, not a task list.

From the I2A, the workspace generates an implementation plan built around a timeline and Gantt view of tasks by week, grouped into phases with milestones, reviews, risks, and success conditions. It is a starting point for experienced planners and project managers, ready to refine rather than recreate. Teams can develop it further in the workspace or export it to Excel or the project-management platform of their choice.

Executive Review

Reflect on what you tried, what happened, and what to do next.

Executive Review gives the leader and team a lightweight reflection loop: What are you trying to do? What did you do? What happened? What will you do next? Entries accumulate over time, so the workspace holds not just plans and frameworks but a record of the team's actual practice of leading.
